What do you mean by calculating a letter, count it, calculating a value
associated with it?

Jason answered a similar question posted about 1.5 hrs before yours this
way:
----------

=IF(A1="Y",5,IF(A1="N",2,""))

If you have a lot of letters you need to convert, then
I'd suggest creating a table and using VLOOKUP. See here
for a tutorial:

Look at the CHAR and CODE worksheet functions. Here are some calculations I
did:

=CODE("D")
=CHAR(J5+66)
