I don't think that will work if the number of characters to replace is not 2
(but that may not be a problem -there is, after all, only one example to go on). My two cents: =REPLACE(A1,FIND("?",A1),LEN(A1)-LEN(SUBSTITUTE(A1,"?","")),A2) Of course, I'm assuming there are no stray "?" in the text string (for example, a "?" at the end of a question that is not intended to be replaced).
